Imagine building something from nothing.

Pouring years into it. Growing it. Getting a Netflix show. Hitting a peak. Selling it. Then watching from the sidelines as someone else runs what you built.

That is what happened to John Roman, the CEO of BattlBox, one of the most well-known subscription box brands in DTC. He sold the company at the market's peak. Then the market shifted. And when the opportunity came to buy it back, he took it.

That was April 2023.

This year is the best year in BattlBox's history.

We had John Roman on the Pro Marketer Podcast, and he did not hold back. He talked about AI, why he thinks everyone is wrong about TikTok Shop, the channel that went from zero to $5 million in under a year, and the one metric most ecommerce brands completely ignore.

Here are snippets from the conversation.

Nobody Is Talking About AI Honestly

John went to ShopTalk earlier this year. Every booth. Every speaker. AI this. Machine learning that.

His words: "It starts becoming a little bit of AI slop."

He came home, spun up a server, built a roadmap for 40 autonomous agents, and went all in. Then reality hit. Half of what they were building was overcomplicated. The other half solved problems that didn't need solving.

So they scrapped it and started over.

Today BattlBox runs 70 simple scheduled tasks built inside Claude. Some run 48 times a day. None of them are flashy. Each does one thing: take boring, time-consuming work off people's plates so the team can focus on what matters.

No autonomous agents. No complicated infrastructure. Just 70 tasks running in the background, making the business better every single day.

That is the real AI story nobody is telling.

Everyone Is Too Excited About TikTok Shop

John is on TikTok Shop. But he said something that most people in this space will not say out loud.

"I think everyone's a little bit too bullish on TikTok Shop."

He broke down the real math. Discounted product. Free shipping. 15 to 20% to an affiliate. Platform fees. Ad spend now required just to get the algorithm to show your content. After all of that, you need a 7X return on ad spend just to make a decent margin.

And the average order value on TikTok Shop? For BattlBox, it is $19. On their own website, it is over $80.

The halo effect is real; he has seen Amazon sales jump after a TikTok video goes viral. But it is not the magic bullet people say it is. And if your margins are already thin, TikTok Shop will eat them alive.

His advice: test it. But go in with your eyes open.

The Channel Nobody Talks About Is Their Number Two Sales Driver

BattlBox launched on Whatnot, a live shopping platform, last April.

In under 12 months, it became their number two sales channel. Bigger than Amazon.

Live shopping. The thing that feels very Chinese ecommerce in 2018. That's now one of BattlBox's biggest revenue drivers.

John is more excited about live shopping than anything else in ecommerce right now. He thinks North America is years behind where China already is. Brands that figure it out now will have a head start that's hard to catch up to.

The Metric Most Brands Are Ignoring

Everyone talks about customer acquisition:
How many new customers did we get this month?

What did it cost to get them?

How do we get more?

John thinks that obsession is costing brands more than they realize.

His second north star metric,  the one he says is just as important as CAC to LTV, is churn:

How many customers are you losing every 30 days?

And what are you doing to keep them?

"The DTC ecosystem has way too much focus on acquisition. If you put equal focus on retention, growth improves. And it forces you to actually listen to your customers."

Simple. But most brands are not doing it.

This newsletter only scratches the surface. John and Arun also talked about affiliate marketing, AI search traffic, agentic commerce, and why in-person events might be one of the biggest untapped opportunities in DTC right now.

It is a good one.

If anything John said resonated (the retention piece, the AI systems, the live shopping angle), come talk to us about what that looks like for your brand.

We help ecommerce brands 3X their revenue with AI-driven strategy. We'd love to show you what that looks like for yours.
